Your story is a sad and frequent tale. In our shop, the nailed joint is a constant problem that requires patience and creativity. A sharp nosed pliers called nail pliers is best, they can be found at Van Dyke's.com. A fine nail punch can drive a nail right through so it can be pulled out the other side, and an x-acto razor saw will slip into mortice slots where you can cut them in two along the joint. I will use a very small chisle to open the face a little so I can get a grip on the ones with neads. But often the nails are so badly burried in the wood, I have to twist the rungs and bend the finer brads over so the rung can be twisted out. You may need to dig out the nails inspite of the hole that is left behind. Once the nails are dug out you can fill the hole with a wax fill stick for an invisable repair. You may need to use all of these tips on one chair, good luck.
